Diagnose. Strategize. Implement.
A structured, three-phase process that starts with your actual numbers and ends with implemented changes — not a deck of slides and a handshake.
Diagnose
Most business owners have a sense that something isn't working — the margin isn't where it should be, the growth isn't translating to take-home, or certain months feel off without a clear reason. But a sense isn't the same as a diagnosis.
The first phase is a structured analysis of your business. We look at the numbers most owners don't have on one page at the same time: close rate by job type, callback rate, average ticket, revenue per technician, labor as a percentage of revenue, and how efficiently your schedule is actually being used.
The analysis almost always surfaces something specific — a metric that's clearly off relative to what the business should be running. That becomes the foundation for the next phase.
Prioritized list of changes, ranked by impact on margin — not complexity or cost
Specific, quantified targets (e.g., close rate from 38% to 52% over 90 days)
Clear owner and technician responsibilities for each change
Metrics to track progress and confirm the change is working
Strategize
The diagnosis tells us where the money is being lost. The strategy is what we do about it — in a specific, prioritized order.
This isn't a "10 ways to improve your HVAC business" list. It's a plan built around your specific situation. If the diagnosis shows your close rate is the primary issue, the strategy focuses there first — not on scheduling, not on pricing — because that's where the most immediate impact is.
Every recommendation is attached to a number. If we're suggesting you adopt flat-rate pricing, we'll show you what it's worth based on your current ticket average and call volume. The strategy is only useful if you can see exactly why it's the right move.
Implement
This is where most business consultants stop. They hand you a report, wish you luck, and move on. We don't.
Implementation means working through the changes with you — riding along on sales calls to see where the close rate is breaking down, building out the flat-rate pricing structure your office can actually use, working with your dispatcher on scheduling logic, and tracking results week over week until the metrics confirm it's working.
The goal is that by the time we're done, the changes are embedded in how the business runs — not dependent on an outside advisor to maintain.
